AI Strategy Consulting
One first AI project, scoped
AI strategy consulting ends with one first project, chosen from the business's own work and scoped in writing. I look at where time and money leak, rank the options and name the owner before any build starts.

What the engagement covers
A strategy engagement answers three questions and stops. Each answer is written, and each one points at a single project.
Operation review
The processes, tools and time spent in each team, drawn from your own calendar, systems and staff interviews.
Opportunity list
Every candidate AI project, with the work it would change, the owner it needs and the cost of doing nothing.
Ranking with reasons
The candidates scored on value, data readiness, risk and effort, with the reason behind each score.
First project scope
One project chosen, with its steps, approvals, measure and written owner.
Decisions not taken
The projects I ruled out and why, so the list does not come back in six months.
Next review date
A date on the calendar to check whether the first project is working.
Why AI Strategy Stalls
A strategy document with no first step
Many AI strategy documents are well written and go nowhere. They list twenty opportunities, use the same language as the vendor pitch and assign no owner. Six months later the team has read the document, nothing has been built and the budget for the next quarter is already spoken for.
A strategy is only useful when it ends in a decision the business can carry out. Without that decision, the document is a cost with a nice cover.

What a Good First Project Has
A problem, an owner and a measure
The first project should solve a problem the team already feels, have a named person accountable for it and produce a number that shows whether it worked. A project without a measure is an experiment, and an experiment needs a stop date. The scope writes both down before anything is funded.
I also look for a project that one team can run without a second engagement to get it started. A project that needs three vendors and a new system before anything works is usually a second-stage project, and I rank it that way in the list.

Choosing the First Project
How the options compare
| Project type | What the business gets | What it needs first | Where it usually fails |
|---|---|---|---|
| Workflow agent | One repetitive task handled with a log | A named job and an approval point | Nobody reads the log |
| Data view | A trusted answer to one recurring question | Clean sources and written definitions | A dashboard built before the definition |
| Team tool rollout | One tool used daily by the people it was bought for | An owner and a task list | License bought, usage near zero |
| Lead system | A written list rule and a human approval step | A sending limit and a removal rule | Volume chosen over fit |
| Website and tracking | Visitors followed from the form to the call | A clear conversion event | No one checks the tracking |

Work I built, labeled for what it was

Website build · Henderson
GIOSTAR: the clinic website, booking and lead tracking
I built and run giostarwellness.com for a regenerative medicine and wellness clinic in Henderson: every service page, online booking, financing and a blog. A website lead is tracked end to end, from the form to a booked consult to an active patient, with no manual steps. I also built its live brand hub, so every page, post and print piece pulls the same colours, type and rules.

Where the Hours Go
The work a review measures first
The first pass through an operation is a time audit, not a technology review. I ask each team to name the tasks it repeats every week, how long each one takes and which system the information lives in. Most teams can name the work in an hour. Fewer can say how many hours it adds up to, and that number is what the ranking uses.
Repetitive work is only a candidate when it also matters to the business. A task that runs every day but touches nothing a customer sees may rank below a weekly task that decides whether a deal closes. The review keeps both numbers in view, so the ranking reflects the business and not the loudest request in the meeting.

How a Strategy Engagement Runs
Five steps from review to decision
The engagement has a fixed length in the scope, and each step ends with a written page.
- Step 01
Review
I read the operation, sit in on the work and list what each team does by hand each week.
- Step 02
List
I build the opportunity list with the work, owner and cost of inaction for each candidate.
- Step 03
Rank
I score each candidate with the reason behind the score, and you can challenge any line.
- Step 04
Scope
I write the one first project with its steps, approvals, measure and owner.
- Step 05
Decide
You decide whether to fund the project, and the next review date goes on the calendar.

After going back and forth on whether to bring in outside help, we ended up working with Justin for some AI consulting on how to structure our operations. He laid out a clear plan, didn't overcomplicate it, and we've been running smoother since. Good fit for a service business. He knows Las Vegas and he knows this stuff.

Justin joined our team a few months before opening to replace a marketing agency that wasn’t performing. He stepped up fast. Within weeks he launched a fully redesigned website with new brand guidelines, built and delivered our marketing plan and AI strategy, and helped implement our system architecture so we could open on time. Since then, he’s made several critical enhancements to the site that helped us generate revenue in our first month. His engagement was supposed to end at opening, but he became such an integral part of our leadership team that we kept him on to help evolve our marketing and tech strategy as we grow. He’s easy to work with, pushes back when it matters, and moves easily between strategy, delivery, and operations depending on what’s needed. If you’re looking for a deeply experienced, knowledgeable, and dedicated marketing, AI, or technology consultant, I highly recommend Justin Harris AI Consulting.

After going back and forth on whether to bring in outside help, we reached out to Justin for some AI consulting advice on where our service business could actually use automation. He was straightforward about what made sense and what didn't. Ended up being a useful conversation. Las Vegas has no shortage of people claiming to be experts, and he's one of the few who could back it up.

Known Justin for a few years now. Guy knows the AI space better than most people I've come across, especially here in Las Vegas where there's no shortage of people claiming to be experts. He actually understands how AI automation works at a practical level, not just the theory. The kind of person who gives you a straight answer with kindness and patience

Knew Justin before he started building AI systems for businesses, and watching what he's put together is genuinely impressive. He built out an AI automation setup for my website in Las Vegas and it changed how we handle leads completely. The guy actually runs this stuff himself, so he knows what works.

AI Strategy Cost Drivers
What the scope prices
I quote a fixed price for a written scope after a free look at the business, so the engagement cost is known before the review starts. The size of the operation matters less than how many teams I need to see. These are the things that move the scope.

- How many teams and locations are reviewed
- How many candidate projects are scored
- How much data access the review needs
- Staff interviews and sit-ins
- The scope of the first project written in detail
