AI Implementation

Purchased AI put to work

AI implementation is the work of getting a tool a business already bought into daily use. I name one owner, build one training path and set one usage measure, so the license is used rather than paid for.

What I set up and what I measure

A purchased tool sits unused when nobody owns the first week. The rollout has six parts, each with a name on it.

Named owner

One person on your side who is accountable for usage, with the time set aside for it in writing.

Use case list

The three to five tasks the tool is supposed to take over, ranked by how often they happen.

Setup and access

Accounts, permissions and integrations configured so the tool runs where the work already happens.

Training path

Short sessions tied to the use cases, with a written one-page guide for each task.

Usage measure

One number that shows whether people are using the tool, such as tasks completed through it each week.

Follow-up review

A check at fixed intervals that names what is working, what is not and what changes next.

Why Purchased AI Sits Unused

Licenses bought and little used

Many businesses have bought an AI tool that nobody opens after the first week. The purchase was approved on a demo, the login went to one manager and the team was never shown a task it would replace. The license renews each year and the usage report stays near zero.

The cause is rarely the tool. It is the missing owner, the missing task list and the missing measure. Without those three, the team has no reason to change how it works.

What a Rollout Needs First

An owner, a task and a number

Before any training, the business needs to name the person who owns usage, the first task the tool will take over and the measure that will show progress. If one of the three is missing, I say so in the scope and I do not start the rollout until it is filled.

Adoption Plan by Role

What changes for each person

The adoption plan is written for each role, because a front desk, a bookkeeper and a manager use the same tool for different reasons. The table shows the first task, the training and the measure for each.

Owner or managerReview a weekly summary the tool draftsOne session on reading and approving itSummaries reviewed each week

AI Implementation Portfolio

Work I built, labeled for what it was

Each card says what the work was. WebVegas has a four-step booking form that hands each lead a free walkthrough, and GIOSTAR tracks each lead from form to booked consult. The other three are brand and social work, and none of them is an AI rollout.

AI Training and Tools

Training that follows the task

Training is tied to the task the team already does, and the tool is chosen after that task is named. These pages cover adjacent work.

The First Thirty Days

What the first month looks like

The first month decides whether a tool stays in use. I plan the setup, the first training session and the first usage check before the tool is opened to the whole team. The early check is there to catch a broken habit while it is still easy to fix.

How a Rollout Runs

Five steps from owner to measure

Each rollout follows the same order, and each step leaves a written page you keep.

  1. Step 01

    Owner

I confirm who owns usage and how much time that person has for it each week.

  2. Step 02

    Tasks

I list the first three to five tasks, ranked by frequency, with the current way each one is done.

  3. Step 03

    Setup

I configure the accounts, permissions and integrations, then test each task with a real example.

  4. Step 04

    Train

I run short sessions for each role, using the guides written for that role's tasks.

  5. Step 05

    Measure

I report the usage number at fixed intervals and change the plan when the number stays flat.

After going back and forth on whether to bring in outside help, we ended up working with Justin for some AI consulting on how to structure our operations. He laid out a clear plan, didn't overcomplicate it, and we've been running smoother since. Good fit for a service business. He knows Las Vegas and he knows this stuff.

Justin joined our team a few months before opening to replace a marketing agency that wasn’t performing. He stepped up fast. Within weeks he launched a fully redesigned website with new brand guidelines, built and delivered our marketing plan and AI strategy, and helped implement our system architecture so we could open on time. Since then, he’s made several critical enhancements to the site that helped us generate revenue in our first month. His engagement was supposed to end at opening, but he became such an integral part of our leadership team that we kept him on to help evolve our marketing and tech strategy as we grow. He’s easy to work with, pushes back when it matters, and moves easily between strategy, delivery, and operations depending on what’s needed. If you’re looking for a deeply experienced, knowledgeable, and dedicated marketing, AI, or technology consultant, I highly recommend Justin Harris AI Consulting.

After going back and forth on whether to bring in outside help, we reached out to Justin for some AI consulting advice on where our service business could actually use automation. He was straightforward about what made sense and what didn't. Ended up being a useful conversation. Las Vegas has no shortage of people claiming to be experts, and he's one of the few who could back it up.

He built out an AI automation setup for my website in Las Vegas and it changed how we handle leads completely. The guy actually runs this stuff himself, so he knows what works.

AI Implementation Cost Drivers

What the scope prices

I quote a fixed price for a written scope after a free look at the tool and the team, so the cost is known before the first session. A rollout for two people and one for twenty are different jobs. These are the things that move the scope.

An owner at work in a modern office
  • How many roles and people need training
  • How many integrations the tool needs
  • How many tasks and guides are written
  • How many follow-up reviews are scheduled
  • Any setup the tool vendor does not include
