What a Business Consultant Does

The work after the diagnosis

A business consultant reads how the company makes and spends money, finds the few changes that matter most and gives each change an owner. The useful part is what happens after the diagnosis: a named decision, a date to check it and a record of what came of it.

A slide deck on its own does not count as consulting work. I count the decision that was made, the person who made it and whether the result was read on the date set for it.

Business Consulting Services

Where the engagement starts

Every engagement starts with the numbers and the decisions already on the table. The services below are the parts I run most often, and the scope names which ones apply to your business.

Business review

A read of the financials, the sales path and the operations, with the three changes I would make first.

Decision planning

Each change turned into a decision with an owner, a number to check and a date for the review.

Operating rhythm

A weekly meeting and a monthly readout, so decisions stop waiting in an inbox until the quarter ends.

Growth planning

Growth targets tied to the capacity, staff and cash the business actually has, not the ones it hopes for.

Advisor coordination

Clear hand-offs to your accountant, attorney or lender for the decisions that need a licensed professional.

Why Owners at a Plateau Stall

Steady business, stuck decisions

The business is steady, the owner is tired and every adviser has said something sensible. A plateau usually comes from decisions that were discussed many times and never assigned to anyone.

That is the complaint I hear most: generic advice. Owners have sat through the same talk about pricing, hiring and marketing for years, and nothing changed because no one was accountable for the change.

A storefront street in the Valley

Why Business Advice Never Gets Done

Advice that stops at the meeting

Most owners have worked with the advisor who walks through the options, sends a clean summary and disappears until the next invoice. The summary is good. Nothing in it has an owner, so it sits in the inbox until the quarter ends.

I do not think the fix is more advice. The fix is a short list, one owner per item and a check on a date that is already in the calendar.

How I Turn Advice Into Decisions

Each finding gets an owner

Every finding goes through the same four tests before it reaches the decision log. A finding that fails a test goes back to the diagnosis, not into the plan.

An owner at work in a modern office
  • Every finding becomes a decision with one named owner
  • Each decision has a check date written in before work starts
  • The owner keeps the call, and I keep the record
  • Results are read against the number the decision named

Business Consulting Process

Four steps from list to readout

Each step ends with a document you can read. Nothing moves to the next step until the previous one is written down and agreed.

  1. Step 01

    Diagnose

Read the numbers and sit with the people who make the calls. Output: one page of findings.

  2. Step 02

    Prioritize

Choose the three decisions with the most effect on cash and time. Output: a ranked list with owners.

  3. Step 03

    Execute

Each owner runs the change with a check date on the calendar. Output: the decision log, updated weekly.

  4. Step 04

    Review

Read each result against the number the decision named. Output: the monthly readout and the next list.

Business Decision Log Template

The log I keep for you

The decision log is one shared sheet. Each row is a decision, and a row cannot close until its check date has a result written next to it. The table shows the format with example rows only. These are not client records, and no result is claimed for them.

Business Consulting for Professional Practices

Practices and service companies

Most of my business consulting clients run a professional practice or a service company with crews, offices or several locations. These are the businesses where decisions pile up and the owner is the only one holding them.

GIOSTAR brand hub, a system I built
  • Law, accounting and financial practices with partners who disagree on priorities
  • Dental, medical and med spa owners who run the clinic and the books
  • Home-service operators with several crews and no one owning the whole
  • Founders whose sales and operations run on memory rather than a system

GIOSTAR: the clinic website, booking and lead tracking

I built and run giostarwellness.com for a regenerative medicine and wellness clinic in Henderson: every service page, online booking, financing and a blog. A website lead is tracked end to end, from the form to a booked consult to an active patient, with no manual steps. I also built its live brand hub, so every page, post and print piece pulls the same colours, type and rules.

After going back and forth on whether to bring in outside help, we ended up working with Justin for some AI consulting on how to structure our operations. He laid out a clear plan, didn't overcomplicate it, and we've been running smoother since. Good fit for a service business. He knows Las Vegas and he knows this stuff.

Justin joined our team a few months before opening to replace a marketing agency that wasn’t performing. He stepped up fast. Within weeks he launched a fully redesigned website with new brand guidelines, built and delivered our marketing plan and AI strategy, and helped implement our system architecture so we could open on time. Since then, he’s made several critical enhancements to the site that helped us generate revenue in our first month. His engagement was supposed to end at opening, but he became such an integral part of our leadership team that we kept him on to help evolve our marketing and tech strategy as we grow. He’s easy to work with, pushes back when it matters, and moves easily between strategy, delivery, and operations depending on what’s needed. If you’re looking for a deeply experienced, knowledgeable, and dedicated marketing, AI, or technology consultant, I highly recommend Justin Harris AI Consulting.

After going back and forth on whether to bring in outside help, we reached out to Justin for some AI consulting advice on where our service business could actually use automation. He was straightforward about what made sense and what didn't. Ended up being a useful conversation. Knew Justin before he started building AI systems for businesses, and watching what he's put together is genuinely impressive. He built out an AI automation setup for my website in Las Vegas and it changed how we handle leads completely. The guy actually runs this stuff himself, so he knows what works.

When a Business Consultant Is Not Enough

When to bring in a specialist

Some decisions need a licensed specialist: tax, legal, lending and licensed trades. I name those early and hand them off. I do not give legal or tax advice, and I am not a licensed financial advisor, so those decisions stay with the professional who holds the license.

A business consultant is also the wrong seat when the business needs someone in the building every day. In that case I say so on the first call and point to a full-time hire.

A business owner reviewing work on a phone

Business Consultant Cost

What sets the scope

I quote a fixed price for a written scope after a first look at the business. Two owners with the same revenue can need very different work, so the scope is the quote, not a rate card.
